The company's product staff usually take up multiple jobs. In addition to the daily work of the product, you may also be responsible for business communication and project management. The work can be roughly divided into four parts:
1. Docking intent customers and promoting cooperation
Before establishing a cooperative relationship with customers (customers are divided into bidding customers and non-tendering customers, here we are talking about non-tendering customers), you need to understand customer needs in advance, sort out and analyze customer needs and business processes, plan product function structures, and issue design solutions. After the scheme design is completed, the customer needs to demonstrate and explain the design ideas. During the explanation, the customer will raise many questions and needs. In this process, we need to lift the customer's doubts and gain customer trust. At the same time, we need to record the customer's needs. When you understand more needs, you need to improve business processes, design solutions, and product structure. After several times of understanding, demonstration and confirmation, a basically complete product form will be planned.
2. Product manager related work
After establishing a real cooperative relationship with the customer, it will be implemented in stages according to the product function of the quotation table. The needs of each period will be reconfirmed with the counterpart. The purpose of this confirmation is to prevent the customer from changing the demand and adding new demand. Prepare for the design work; the main method of confirmation is to write an email and leave a piece of evidence to prevent subsequent changes.
After the requirements are confirmed, the product prototype design, product internal presentation and review, product design plan optimization, final design plan confirmation (with the customer), PRD document writing, company internal review and requirement delivery, test case review, and operation manual are written The related work of the product manager will not be explained in detail here. 3. Project management
After the demand is delivered, the project schedule planning, project risk estimation, and resource allocation related work will be carried out with the technical manager according to the originally planned on-line time. After confirming the schedule, you need to promote project execution, control project progress, organize daily regular meetings and weekly meetings, anticipate risks in advance, and avoid risks, etc. Project management work, and will start the design of the next phase of demand.
The most feared thing in this process is the change in demand. As long as the change in demand occurs, the project release will be delayed, and the entire project will be re-planned. Therefore, the product manager must be careful when dealing with the change in demand. Will have its own rules. In the case of confirming that the requirements must be changed, it is necessary to notify the relevant personnel of the project as soon as possible.
4. Cooperate with testing, project acceptance and project delivery
After the R & D work is completed, when the testers cannot be deployed, the product manager needs to temporarily act as a test engineer to conduct a comprehensive test (function) of the project. Before the project can be officially released, the product manager will accept it, and the product manager will control whether the project requirements are fully realized (this is generally controlled during the development process, and there will generally be no major deviations), and it can be released after confirmation. After the release, it will be tested again to ensure normal operation in the production environment.
After the project is completed, it needs to be delivered to the customer according to the established time. It is necessary to give the customer a live demonstration and acceptance by the customer. This process will produce a lot of nasty things, which will not be described in detail.
